digital consolidation project

step up industries

consolidating step up's direct-to-consumer sites into concrete jungle and one water-sports brand, on one marketing engine. water-sports live before summer, without disrupting the revenue already coming in.

where we are

step up runs five direct-to-consumer stores, each on its own shopify plan, all shipping from one warehouse on cin7. connelly, just acquired, is the priority: consolidate without disrupting the revenue still coming in.

  • five shopify storesmostly basic plans. the deco and collab sites sit outside this project.
  • meta assets scattered across personal accountsno owning business portfolio, and connelly's ad account is owned but not yet accessible.
  • connelly: estimated ~$40k a yearrecently acquired. the priority is not getting in the way of the revenue still coming in.
  • cin7 is already the spineinventory and fulfilment run through cin7 omni on every active store.
what we're building

two new direct-to-consumer brands under the step up parent, each holding its labels as sections inside one site, on one plan and one ad structure instead of one per label.

01

water-sports brand · name tbc

a brand-new site, built start to finish. hyperlite, h.o sports and connelly as brand sections. the priority build, live before summer.

02

concrete jungle

already live at concretejungle.co.nz, so we optimise it rather than build from scratch. skateone, ace, t8 / 187, polar, passport, april; snow folds in for winter 2027.

  • brand shop-in-shop, not separate sitesshop by brand (they already know hyperlite or connelly), or by category, which opens them to the rest of the range.
  • spy keeps its own siteits own following, sunglasses and water-sports, linked into the new brand.
  • one meta portfolio, owned by step upevery ig, page, pixel, catalogue and site sits under step up as an asset. the structure is set out below.
  • cin7 stays the single stock poolconnelly stock sells off the same inventory as any legacy url. no split stock, less operational resource.
the meta structure

one step up industries business portfolio sits over everything. the three websites each get their own ad account, pixel and catalogue. every brand's instagram and facebook page is pulled in as a shared asset.

brand assets · instagram + facebook, held in the portfolio

hyperlite, h.o sports, connelly, spy, skateone, ace, t8 / 187, polar, passport, april, and every other brand, each instagram account and facebook page held as a shared asset.

  • brands keep their own front-facing identitiesthe instagram and facebook accounts stay branded; ownership just sits with step up in the portfolio.
  • catalogues feed from cin7 via shopifyeach website's catalogue pulls its products through shopify, with stock fed by cin7, so ads run on live, in-stock product.
  • reported by website, then by brandspend rolls up per ad account and breaks down per brand inside it, so no number is a mystery again.
the principle

get the new site off the ground first. after summer, redirect the initial brand sites into it, as long as products pull cleanly from the same shared inventory across sites. the result is less to run.

  • run both through summerthe new site builds traction while the brand sites keep trading. no revenue held to a launch date.
  • redirect after summerevery old url (e.g. connellyskis.co.nz) lands on its brand page: same brands, one place, we're the nz distributor, plus an email capture.
  • rebuild pixels cleana fresh pixel per site loses nothing worth keeping.
  • less work, less operational resourceremoves double-handling for the team.
the plan
now → 1 dec 2026

phase 1

  • meta portfolio and connelly first
  • water-sports site live before summer (priority)
  • concrete jungle (already live) optimised
  • redirects from the old sites after summer
2027

phase 2

  • snow folded into concrete jungle for winter 2027
  • water-sports depth: spy, chpo, nutsac
  • own brands: cleaners, packages, accessories
  • retire the duplicate stores

phase 2 is mapped, not priced here. lock phase 1, get the water-sports side trading, then scope 2027.

phase 1 scope

three core workstreams. workstream a, the ad account, starts asap the moment i'm connected, and can be approved on its own.

a · start now

ad account restructure & reset

  • build the step up business portfolio
  • claim and assign every asset
  • get into the connelly ad account
  • ad accounts / pixels / catalogues per website
b · priority

water-sports site

  • a brand-new site, built start to finish
  • theme, account setup, pixel, reviews
  • all necessary apps + custom functionality (within reason)
  • hyperlite, h.o, connelly as brand sections
  • cin7 to one stock pool, product migration
  • brand landers, redirects
c

concrete jungle

  • optimise the existing concretejungle.co.nz store
  • skate brands as sections
  • cin7, product migration
  • redirects from the current skate urls

email engine is available as add-on work; alex is already across it.

timeline to 1 dec
  • wk 1 · octaccess + connelly rescue. into the ad account, portfolio and assets claimed.
  • wk 2foundations. water-sports store set up, cin7 wired, name confirmed.
  • wk 3–5water-sports build. theme, sections, migration, landers, redirects. the priority.
  • wk 5–7concrete jungle. optimise the existing store, in parallel.
  • wk 7–8soft launch. new sites trading beside the old ones, ads pointed in.
  • by 1 decwater-sports trading. revenue defended, phase 2 scoped for 2027.
cost & scope

the engagement

phase 1 workstreamhoursat $100/hr
a · ad account restructure & reset10$1,000
b · water-sports site40$4,000
c · concrete jungle optimisation5$500
admin + project management2$200
phase 1 total57$5,700

$100/hr, billed as worked. workstream a is the urgent piece and can be approved and started on its own.

optional add-ons

email engine (klaviyo), one per site15 hrs$1,500
brand + design for the new water-sports identity15 hrs$1,500
one-on-one shopify / meta onboarding with alexincludedcomplimentary

klaviyo is set up per site, not per brand, within each site, every brand gets its own lists, flows and segments. alex is already across it, so it sits as an add-on. the brand add-on is there if you want cdh shaping the new identity, not required to hit 1 dec.

what's required from step up
  • the water-sports brand name. already briefed in-house.
  • design references. the websites everyone on the team likes.
  • connect me to the accounts. all the shopify accounts and the meta accounts.
  • domains. confirm them, or i'm happy to acquire once the site's on the name.
  • brand instagram logins. connelly, spy, bones, and every brand going onto the water-sports or concrete jungle sites.
  • connelly facebook. still owned by powersports import & distribution ltd, needs correctly moving across.
  • connelly ads. chase the ad access, plus the google business id transfer.
  • step up b2b shopify. confirm it's no longer used and part of this project.
  • current plan + app list. which stores, plans and apps, to migrate or retire cleanly.
what i'll own
  • get into the connelly ad account and audit the current spy + hyperlite spend.
  • build the step up business portfolio. assets scoped per website, reported by site then brand.
  • rebuild pixels and catalogues clean, one per website.
  • stand up the new water-sports store, start to finish theme, account setup, pixel, reviews, all necessary apps, custom functionality (within reason), cin7 to one stock pool.
  • optimise the existing concrete jungle store.
  • migrate products and data and build the brand sections and landers.
  • set the redirects from the old urls after summer, with email capture.
  • keep it documented. a short requirement doc, weekly check-ins, alex's workload flat.
next steps
  • sign off on scope. approve this proposal to lock phase 1.
  • meet with the full team. align on the brand, the name and the website references.
  • get all ig account logins. connelly, spy, bones and every brand, can be done in the same session.
